Your AI creates real value. Your pricing captures a fraction.

We design pricing for AI-native products and AI features — outcome-based, margin-protected, and built before the market standard gets set by someone else.

AI features shipped. Pricing untouched.
Your agent does more work. Price stays flat.
Some customers cost you more than they pay.
Sales discounts AI features to close. Every time.
Enterprise asks for ROI. You don't have the number.
Free tier burns more inference than paid.
You can't tell which customers are profitable.
High-usage customers are your lowest-margin accounts.
You're building usage pricing with no usage data.
You shipped an agentic feature. No idea what to charge.
You compete on price because you can't price on value.

How can we help

What can we do for your business?

01

Pricing model design

Design a pricing model around outcomes, not access - so revenue scales with what your AI does.

02

Price AI features before they ship

Every AI feature that goes live without a pricing decision is value you're giving away. We design the monetization model - usage-based, outcome-based, or a new tier - before the feature hits production.

03

Build margin architecture that survives cost volatility

Foundation model costs dropped 60–80% per year between 2023 and 2025 - but they didn't stay down. We structure your pricing with buffers, commitment tiers, and credit pooling so token cost volatility doesn't eat your margin every time a lab reprices.

04

Build defensibility through pricing IP

Lock in your pricing position before a competitor defines the category standard.

Our framework

The value & price waterfall

Most pricing work stops at "raise your prices." We trace the full path, from the value you create to what actually lands in margin, and find exactly where it's leaking on the way down.

THE REAL COST OF EACH PATH

The invoice is not the whole cost.

Compare time, internal load and the cost of what never ships—not just the project fee. For AI, SaaS, and tech companies making high-risk pricing decisions.

Before the first paid conversation, we map where your value is leaking. We review your pricing page, product, positioning, and competitive landscape.

Who we work with

A good fit looks like this

Three vertical rectangular prisms standing on a white surface casting shadows, with two light gray prisms on the left and a taller black prism on the right.
The stage

B2B SaaS or AI-native company. 40+ headcount (20+ for AI-native). No dedicated Head of Pricing.

The model

A product that delivers measurable economic value - but pricing that doesn't reflect it. AI features live. Packaging designed around engineering constraints, not customer segments.

The buyer

Founder, CEO, CRO, VP Product who owns the strategic monetization decisions.

If your sales team discounts to close, your AI features went live without a pricing decision, or your customers leave at renewal without knowing what they paid for - this is the right starting point.

Case study

Pricing changes that show up in revenue

We had plans and deals, but pricing didn't reflect our value. A price increase was necessary, and Valueships provided a clear strategy. Adding a custom element kept Sportmonks attractive. The collaboration was direct, with no unnecessary meetings.

Jurgen Kolkman
CEO, Sportmonks

We worked with the Valueships team on our pricing and they were the most thorough, professional, precise, scientific and strategic company we have worked with. Loved the team and what we together came up with. We’re slowly implementing our pricing model now for Salesmsg based on the new model they made for us.

Chris Brisson
CEO Salesmsg

Working with Valueships was incredibly valuable. They’re one of the few agencies that truly deliver -with deep SaaS expertise and measurable results. Together, we redesigned our entire pricing structure and launched a new pricing page, which delivered a conversion uplift of over 12%, empirically confirmed through a split test. I can highly recommend Valueships to any SaaS founder who wants to unlock the full potential of pricing.

Mario Wolosz
Founder KlickTipp

The business impact of the pricing changes and ROI of the project was so high we even had to communicate it to our investors. It was the first time we have approached the pricing model thoroughly: with data and research. We wouldn’t be able to do it without Valueships.

Michał Sadowski
CEO Brand24

As CFO, I've observed a notable shift in our approach to growth and business. We've transitioned from a client growth-based strategy to a value-based strategy to reflect the value of our tool for our clients. This approach has instilled a sense of calm in our management team and bolstered our business confidence in a way you cannot underestimate.

Bartosz Kozłowski
CFO Brand24

Valueships brought the outside-in perspective we needed. With their sharp understanding of pricing strategy and strong diagnostics around our revenue engine, they gave us a clear view of where we stood and what was possible. We paired that with our own knowledge of the product, our customers, and where we’re heading. The result was a pricing strategy that works from all angles - financially, customer-wise, and in sync with our long-term product direction. It was a real collaboration, and the outcome reflects that.

Žilvinas Lešinskas
VP of Product

Valueships supported us on key strategic initiatives over the course of 2 years. Valueships experience in strategy planning and execution as well as scaling the organization was very useful. Team is agile, focused on the results and always takes into consideration the big picture. They are not afraid to stand by their recommendations, which is proven by joint collaboration during implementation. I find our cooperation very helpful.

Krzysztof Renski
Head of Product Strategy at Lingaro

Working with Valueships was a pleasure from start to finish. They framed the problem correctly, provided us with a structured approach, calculated the impact of our potential decisions, and facilitated the change management process throughout a few months.

Łukasz Kozłowski
CMO

Valueships expertise in SaaS pricing and deep understanding of our challenges were evident from the outset. Their analytical approach, combined with an insightful communication strategy, not only drove our MRR significantly up but also ensured customer retention. The team at Valueships didn’t just provide a solution - they equipped us with tools and insights that will benefit us for years to come.

Wojciech Smoleń
CEO Navifleet

Our cooperation was super smooth. Everybody was very involved and excited on both sides, and we quickly built a great relationship. It felt almost as if they were a part of our team, new folks trying to prove their worth. Their recommendations were eye-opening even for a team that went through the process probably 15+ times in the past.

FAQ

Find the value hiding in your business

Is outcome-based pricing always the right answer for AI products?

No. It’s powerful when the outcome is clean and measurable, and wrong when it isn’t. There are three real options - credits, output-based, and outcome-based - and the right one depends on your product, your segment, and how mature your buyers are. Choosing honestly between them is part of the engagement, not a foregone conclusion.

Our model costs change every quarter. How do you price against a moving target?

That’s what margin architecture is for. We build buffers, commitment tiers, and credit pooling into the pricing itself, so your price to the customer doesn’t have to move every time foundation-model costs shift underneath you. You absorb the volatility structurally - the way a telecom operator does - instead of renegotiating constantly.

Can our pricing stay stable if we switch or run multiple models?

Yes, and it should. We design pricing that’s decoupled from the model running behind it - so you can move to a cheaper or better provider whenever one appears, and keep the savings, without touching what the customer pays. The customer sees a stable price; you manage the margin in the background.

Do you work with AI-native startups or SaaS companies adding AI features?

Both. For AI-native companies we build the model from scratch around your cost structure. For established SaaS shipping AI features, we design how to monetize the new capability without disrupting your existing pricing.

How is this different from your Pricing Strategy service?

AI Monetization is for products where AI is the core of the delivery - agents, copilots, automated workflows - and the pricing challenge involves token economics, margin volatility, or outcome-based models. If your product has AI features but the real problem is your overall model or price level, Pricing Strategy is the better fit.

How do you protect our margin as we scale?

We treat AI cost as variable, because it is - every call to the model costs you. We build the structure that keeps margin intact as usage grows, and the Agentic Repricer keeps watching cost-to-margin by customer afterward, flagging accounts that turn unprofitable before they hurt.

Why does getting AI pricing right early matter?

There’s no settled playbook for pricing AI products yet, which means early movers set the standard others react to. We bring the framework and precedents - how leaders like Cursor, Harvey, and Clay actually price - so your model is built to be one of the ones defining the category, not chasing it.
